Business and sales strategy for e-commerce Pagat

Strategy and Analysis for a Building Supply Center

Competitive and market analysis, customer segmentation, business strategy and sales mechanisms for a company combining retail, equipment rental, service and training.

Strategy, brand and conversion

00 / Starting situation

Pagat combines the sale of tools and materials with equipment rental, servicing and training. Rebrandy prepared competitive and market analysis, a business strategy and sales strategies, organizing different customer groups, buying patterns and directions for further offer development.

01 / SCOPE

A broad offer is an advantage — as long as it works as a system

We prepared competitive and market analysis, a business strategy and sales strategies for Pagat. The goal was not to produce three separate decks, but one set of decisions: who to sell to, how service should differ by customer type, how to connect sales with rental, service and training, and when to expand the business.

The documentation organized customer groups, reasons to choose the company, mechanisms for further cooperation and the conditions that should be met before launching additional capital-intensive parts of the offer.

02 / Process

From market analysis to a sales model

01

We broke the market into components

Competitive and market analysis helped identify where Pagat competes on price and availability, and where it can differentiate through service, support and a combination of several services.

02

We segmented customers by how they buy

A large organization, a contractor and an individual customer do not need the same sales path. Segmentation reflected purchase value, expected support and decision-making process.

03

We built reasons to return to Pagat

For larger customers, the emphasis moved to service reliability, competence and individual quotations; for smaller contractors and individuals — to simpler choices, packages and help selecting the right solution for a specific task.

04

We connected services into next steps

Rental could lead to training, consumables and later purchase. Instead of treating every service as a separate sale, we designed paths intended to increase the value of the customer relationship.

05

Sales mechanisms got explicit conditions

Packages were meant to simplify choice, discounts and loyalty to encourage repeat business, and fixed-fee services to be used only where Pagat could control costs and reliably deliver the promise.

06

We moved expensive decisions behind real data

We recommended expanding assortment and rental through partnerships first. Only observed demand should justify later investment in Pagat’s own inventory or equipment.

03 / MAIN CHALLENGE

One company, several clients' needs

Pagat serves customers with very different scales and levels of self-sufficiency: from people buying equipment for a single task, through contractors, to large organizations. The problem was not the broad catalogue itself. The problem was assuming that everyone should be sold to in the same way.

A smaller purchase rewards speed and simplicity. More expensive equipment introduces consultation, financing or rental. In long-term cooperation, availability, service reliability and commercial terms become more important. The strategy had to separate these situations and then reconnect them into one business model.

04 / EXPERTISE

We segmented the buying decision

For larger customers, we planned individual quotations and sales arguments built around service reliability. For smaller contractors and individual customers, we proposed clearer packages and help selecting equipment for a specific task.

This distinction affected more than communication. It changed how the offer should be presented, what support should be provided, how discounts should work and which services make sense as the next step.

05 / SALES MODEL

Rental doesn't end the transaction. It could start the relationship

In the documentation, we connected rental with the customer’s next needs: training, consumables and — for selected higher-value equipment — the possibility of applying the rental cost toward a later purchase.

We also developed discount and loyalty principles. These were not unrelated add-ons. Their role was to create reasons for the next purchase and move the relationship from a one-off transaction toward longer-term cooperation.

06 / BUSINESS DECISION

Before you invest, test demand

For assortment and rental expansion, we recommended a partnership first, investment later model. Pagat could broaden the offer without immediately tying up capital, gather real demand data, and only then decide which products and equipment were worth owning directly.

BUSINESS STRATEGY

A strategy should end with a decision, not a slide.

We connect market analysis, segmentation, offer architecture and sales mechanisms so that documentation explains not only where to go, but what to do first, what not to do yet and what evidence should trigger the next move.

08 / OFFER ARCHITECTURE

A good package removes decisions from the customer’s list

We designed packages not as a way to add more items to the basket, but as a response to a concrete job. The customer should receive a set that reduces the need to assemble a solution from many separate products.

We applied the same principle to fixed-fee services: a flat price only makes sense when the company understands the scope, can control the cost and is operationally able to keep the promise.

09 / RESULT

The documentation became a filter for the next decisions

Pagat received a connected set of documents combining market and competitive analysis with brand direction, segmentation, offer architecture and specific sales mechanisms.

The strategy defined not only what could be done, but also for whom, why and under what conditions. This made it a basis for later decisions about the offer, communication and the design of the online store — without assuming that every recommendation should be implemented immediately.
